My diesel just doesn't want to start if it's colder than 50 deg F (unless plugged in). My glow plug relay is working. Could my glow plugs be bad? Is that common? How hard are they to change?

I didn't have time to change them myself, so I took it to a mechanic (he's good and reasonably priced, but horribly slow). Anyway, he not only found a couple of bad plugs, but a burnt spot in the glow plug harness.

Thanks for the help.
